Prototype

The riskiest part gets built first — the integration, the protocol, the thing nobody is sure about yet.

Build

Short cycles with a deployable build at the end of each one. Progress is something you can open, not a status colour.

Release & hand over

Launch, monitoring in place, documentation written, credentials transferred. Support afterwards if you want it.
